Why I Demand Full Transparency in Every HVAC Quote (A $23,000 Lesson)

I've been approving HVAC and air-handling equipment orders for the better part of eight years now, I'm the facilities manager for a mid-size plant in Western Canada. In that time, I've personally made (and documented) enough mistakes to fill a small notebook — roughly $23,000 in wasted budget, give or take a few grand. What I've learned from those mistakes can be summed up in one sentence: transparency is the only thing that makes a quote worth the paper it's printed on.

So let me be blunt: I don't believe a single price quote if it doesn't come with a full specification sheet, a complete install list, and clear performance ratings. No exceptions. If a supplier can't show me exactly what I'm paying for, I walk.

The Hidden Fees That Made a “$4,800 Dryer” Cost $6,700

In 2018, I was speccing a Hitachi screw compressor for our plant and needed a compressed air dryer to match the system's capacity. I compared three quotes. The lowest was from a company that offered a “complete package” for $4,800. I went with them because the other two were $800–$1,200 higher.

What followed felt like an endless list of add-ons. The quote didn't include the pre-filter, the auto drain valve, or the pressure drop calculations. The installation team arrived and said we needed an additional filter for the condensate line — that was $420. The electrical disconnects weren't part of the package, so an electrician had to run a separate line: another $750. And the drain line wasn't routed to any existing floor drain, so the plumber charged $300 extra.

The total landed somewhere around $6,700 — maybe $6,980, I'd have to check the final invoice. I still kick myself for not asking “what's NOT included” before asking “what's the price.” If I'd gotten a complete bill from the start, I could have cycled the add-ons into the bid and been $1,900 ahead.

Even the dryer's spec sheet was ambiguous: they listed the dew point but didn't mention the inlet air temperature or pressure — which are exactly the conditions that determine performance. According to ISO 7183, compressed air dryer capacity should be stated at standard inlet conditions (100 psig, 100°F inlet air). If a vendor can't tell you those conditions, you can't compare one dryer to another.

When the Brand Is Great but the Quote Isn't

In 2021, I selected a Hitachi heat pump for a retrofit in one of our buildings. Hitachi's inverter compressor technology is solid, and the unit had good efficiency ratings. But the purchase order I received didn't specify exactly which Hitachi thermostat was included. I assumed standard. It turned out to be the basic model with no 7-day scheduling, and the wiring diagram didn't match our control panel.

We installed it, then spent a day troubleshooting because the thermostat wouldn't communicate. When I checked the actual model number against Hitachi's spec sheet, it was one that required an additional interface adapter — not in the quote, and not even referenced in the product datasheet the supplier sent. The replacement thermostat took three weeks to ship, which left the building without heat in October. This wasn't Hitachi's fault; it was the supplier's lack of transparency.

According to AHRI Standard 210/240, heat pump heating capacity and efficiency are measured at 47°F and 17°F outdoor conditions. A quote that only shows one “nominal” number without those conditions is hiding something. If I had asked for the AHRI performance table upfront, I might have caught the thermostat question and the adapter issue sooner.

What I learned: even a well-engineered product can be a disaster if the quote hides the details that matter. I now ask every vendor to list the exact thermostat model, the communication protocol, and every required accessory. If those details are missing, I know the quote is incomplete. In fact, once I asked an Alberta Hitachi HVAC distributor for that level of detail, and they sent back a full product data sheet with wiring diagrams and list prices. That's the transparency that makes me trust a local supplier.

Transparency Isn't Just About Price — It's About Specs

Transparency isn't only about line items on an invoice. It's also about telling the customer how a product is rated. Whether you're spending $10,000 on a chiller or $90 on a Ryobi leaf blower, the same rule applies: if the numbers aren't tied to a standard, you can't trust them.

Take the classic “dehumidifier vs air purifier” question. I went back and forth between the two for a musty storage room last year. A dehumidifier removes moisture; an air purifier filters particles. The problem is that many product listings don't tell you which standard their ratings are based on. A dehumidifier's performance should be measured in pints per day at a specific temperature and relative humidity. An air purifier should have a CADR rating from AHAM. If a product doesn't list those numbers, you're not comparing products — you're comparing marketing.

I made the mistake of choosing the dehumidifier because the “capacity” number looked bigger, but that number was based on different test conditions than the competing model. The mustiness went away, but the dust didn't, and I ended up buying an air purifier three months later. The same lack of transparency that costs you money on a big HVAC order also chips away at you on small purchases.

I learned that lesson with a $90 Ryobi leaf blower too. The box said “145 MPH / 530 CFM.” Sounded great. But when I used it on wet leaves, it just didn't have the concentrated force I needed. After some digging, I realized the CFM rating was likely measured at the lowest speed, not the max setting — the packaging didn't specify. So the same transparency gap that affects HVAC equipment also affects a leaf blower. When specs are ambiguous, you can't make an informed decision.

What About the “Cheaper Quote” Argument?

Now, before someone says a detailed quote is just an excuse for the supplier to inflate the price — I've heard that from more than one purchasing manager. I used to think the same thing. But after years of orders, I've found the opposite is true. The vendors who send me a seven-page breakdown with every component and labor hour usually end up costing less than the one-pager with a cheap number. Why? Because the one-pager always gets amended when actual conditions are discovered. And by then, you're already committed.

So yes, I'm asking fewer questions and demanding more documents. Before I look at a Hitachi heat pump or a generic competitor's chiller, I want the AHRI spec sheet. Before I sign for a compressed air dryer, I want installation details and standard inlet conditions. Before I click “buy” on an air purifier, I want CADR numbers. That's the point.

Transparency isn't a luxury. It's the only thing that lets you compare options, budget correctly, and stay sane after the equipment arrives. Now I maintain our team's equipment pre-order checklist, and it's basically a transparency checklist. Since we put it in place, we've caught 47 potential errors in the past 18 months — a forgotten filter, a thermostat that didn't match, a dryer rated at the wrong pressure. Every one of those would have cost us time, money, or both.

So if a salesperson asks me why I keep asking for more details, I'll tell them the truth: I'd rather pay a little more on paper than a lot more in the field. That's not just a policy. It's the only way I trust a price at all.
